Zhang Ruimin took over a failing refrigerator factory in Qingdao in 1984 and built it into one of the world's largest appliance makers. At the scale where almost every company centralizes to keep control, he did the opposite, breaking a firm of hundreds of thousands of employees into thousands of tiny self-managing units, each accountable for its own profit and loss, each free to compete with the others. Middle management largely vanished.
